Streamlining Agency Client Onboarding & Delivery

Automate agency onboarding and delivery in one pipeline.

If you are already in the community, you have the content. The gap is a repeatable system so every new client gets the same intake, kickoff, and delivery without you chasing them.

1. Intake in 24 hours

Send one onboarding form the moment a client pays: goals, assets, access, deadlines, and decision-maker. No kickoff call until that form is complete.

2. Kickoff from a template

Use a fixed agenda: scope recap, success metrics, communication rules, first deliverable date. Record it once as a script so any team member can run it.

3. Delivery in a weekly cadence

Monday: status and blockers. Midweek: draft. Friday: approved asset or a written reason it slipped. Same three checkpoints for every account.

4. Handoff without chaos

Store SOPs, logins, and file links in one client folder. When a project ends, send a close-out checklist and an upsell path for retainers.

Next step

Start with the 2-payment plan so you can install this pipeline without paying the full bundle up front.

Agency Blueprint: How to scale your operations this week

Agency Blueprint: Seamless Client Onboarding Pipelines

If you are sitting on 3 new leads and still onboarding them in DMs, you are leaking time. This week, stand up a pipeline that qualifies, welcomes, and kicks off delivery without you copy-pasting the same 12 messages.

1. Map the first 48 hours

Write the exact path a new client should take:

  • Payment confirmed

  • Welcome + kickoff form (goals, assets, access, deadlines)

  • Access to the working space

  • First milestone booked

If a step lives in your head, it is not a pipeline.

2. Qualify before you onboard

Do not start delivery until you have:

  • Offer they bought

  • Decision maker and Slack/email

  • Brand assets and logins

  • Success metric for week 1

A 5-question form beats a 40-minute discovery call for most starter retainers.

3. Automate the welcome

Trigger on purchase:

  1. Send a short welcome with the form link and a 24-hour deadline.

  2. Grant access to the client hub (SOPs, templates, status board).

  3. Create the project card with owner, due date, and first deliverable.

No purchase should sit overnight without a next action.

4. Standardize kickoff

Use one kickoff template:

  • Scope in one paragraph

  • Out of scope in three bullets

  • Cadence (weekly update day)

  • First deliverable date

Clients feel premium when the process is identical every time.

5. Hand off to delivery, not to chaos

After the form is in:

  • Assign the operator

  • Drop the brief into the SOP for that offer

  • Schedule the first check-in

  • Close the loop with a “you are live” message

Do this by Friday

  • [ ] One intake form

  • [ ] One welcome sequence

  • [ ] One kickoff doc

  • [ ] One status board for every active client

That is a working onboarding pipeline. Scale comes from repeating it, not from hiring first.

Setting up standardized sales qualification pipelines

Setting up standardized sales qualification pipelines

A messy pipeline is why agencies lose hours on calls that never close. Standardize qualification this week so every lead hits the same stages, the same questions, and the same go/no-go rules.

Use this as a working SOP. Copy it into your CRM today.

1. Define one pipeline, not five

Pick one sales board. Name the stages exactly like this so the team cannot invent extras:

  1. New lead — inbound form, DM, referral, or ad click. No human work yet.

  2. Qualified — passed your ICP and budget screens. Ready for a call.

  3. Discovery booked — calendar event exists.

  4. Proposal sent — scope and price are in writing.

  5. Won / Lost / Disqualified — closed with a reason code.

Rule: a lead lives in one stage. If it is not moving in 7 days, it is either follow-up or disqualified. No “maybe later” column.

2. Write the ICP screen (5 minutes per lead)

Before anyone books a call, the lead must pass all of these. Put them as required fields on the intake form:

  • Offer fit: they need a service you actually sell (ads, funnels, retainers, etc.).

  • Decision maker: owner, CMO, or named budget holder. Not “just researching.”

  • Budget band: they can name a monthly range. If they say “we have no budget,” disqualify.

  • Timeline: they want to start in 30 days or less.

  • Channel: how they found you (so you can score source quality later).

Anyone who fails 2+ of these is Disqualified with a reason, not parked.

Workflow tip: auto-tag DMs that mention “price” or “how much” as New lead, then send the intake form before you hop on a call.

3. Score leads so humans only talk to A’s

Give each pass a point. Total 0–10.

Signal

Points

Exact service match

3

Decision maker on the form

2

Budget at or above your floor

3

Timeline ≤ 30 days

1

Referral or past buyer

1

  • 8–10: book discovery immediately. Owner or closer takes it.

  • 5–7: nurture sequence + 1 follow-up. Junior can handle.

  • 0–4: polite no + resource. Do not book a call.

Workflow tip: put the score as a CRM field. Filter the board to “score ≥ 8” every morning. That is your only call list.

4. Standard discovery (same 8 questions every time)

Do not freestyle. Run this script. 20–25 minutes max.

  1. What is the business trying to grow in the next 90 days?

  2. What have you already tried, and what broke?

  3. Who owns this internally, and who signs?

  4. What is the monthly number you can commit without a committee?

  5. What does a win look like in 60 days (one metric)?

  6. What would make this a bad fit?

  7. When do you want work to start?

  8. If this is a match, are you ready to review a proposal this week?

If they cannot answer 4, 5, or 8, they are not Qualified. Move them back or Lost.

Workflow tip: record the call, dump answers into the CRM fields during the call. Proposal writing should take minutes, not a recap hunt.

5. Follow-up cadence (so nothing dies in “Proposal sent”)

Day

Action

0

Proposal + invoice/checkout link in the same email

2

Short bump: “Any questions on scope or start date?”

5

Value bump: one case snippet tied to their metric

8

Breakup: “Closing this file Friday unless you want to proceed”

After day 8 with no reply: Lost — no response. Do not keep pinging.

Workflow tip: templates only. One subject line per step. The closer should not rewrite follow-ups.

6. Reason codes (this is how you improve the pipeline)

Every Lost / Disqualified record needs one code:

  • Budget too low

  • Not decision maker

  • Timing > 30 days

  • Offer mismatch

  • No response

  • Chose competitor

  • Unrealistic metric

Review codes every Friday. If “Budget too low” is >40% of losses, raise the floor on the form. If “No response” is high, your day-0 proposal is too long.

7. Install this in one afternoon

  1. Duplicate your CRM board and rename stages to the list in section 1.

  2. Add required intake fields from section 2.

  3. Add a numeric Score field and the table from section 3.

  4. Save the 8 discovery questions as a call checklist.

  5. Load the 4 follow-up templates and turn on day-based reminders.

  6. Add Lost reason as a required dropdown.

  7. Run the next 10 leads through this only. Do not mix old habits.

If a teammate skips a field, the deal cannot move to the next stage. That is the whole point of a standard pipeline.
