The 3 numbers most small businesses never check (and it's costing them)

I clean and analyze data for small businesses for a living, and the same pattern shows up almost every time: owners are tracking revenue, but not the numbers that actually predict where revenue is going.


Here are the 3 I check first with every new client:


1. Customer concentration. What % of your revenue comes from your top 5 customers? If it's over 30-40%, you have a hidden risk most P&Ls never show.


2. Repeat purchase rate, not just retention. Retention tells you who stayed. Repeat purchase rate tells you how fast they're coming back. A slowing repeat rate is usually the first warning sign of churn — weeks before it shows up in your subscriber count.


3. Cost per acquired dollar, by channel. Not cost per lead. Cost per dollar of revenue that lead actually generated. Most businesses are unknowingly pouring budget into the channel with the worst payback, because they're only looking at lead volume.


None of these require fancy tools — just someone actually pulling the data apart instead of glancing at a dashboard summary.
