Most SMBs waste 80% of their outbound — here's the fix

I've run demand gen for dozens of SMBs and the same mistake shows up every time: they spray-and-pray with generic outbound instead of building a targeted pipeline.


Here's the framework that actually works:


1. Nail your ICP down to 3 specific attributes — not just "SaaS companies." Think: B2B SaaS, 50-200 employees, Series A-B, using HubSpot, with a VP of Marketing who's been there less than 1 year. That specific.


2. Build a 200-account target list, not 2,000 — quality over volume. Research each account. Know their tech stack, recent funding, hiring patterns, and pain points before you write a single email.


3. Lead with insight, not your pitch — your first touch should give them something valuable. A benchmark, a blind spot, a competitor move they missed. Earn the reply.


4. BANT-qualify before you pass to sales — Budget, Authority, Need, Timeline. If you can't check at least 3 of 4, the lead isn't ready. Stop wasting your closers' time.

Why Most SMBs Waste 80% of Their Lead Gen Budget (And How to Fix It)

I've audited demand gen programs for dozens of SMBs. The pattern is always the same.


They're running broad email blasts to purchased lists. They're paying for LinkedIn ads targeting "decision makers" with zero account-level strategy. And they're qualifying leads based on job title instead of actual buying intent.


Here's the framework I use to fix this:


1. Kill the spray-and-pray lists.

Build account-based target lists using technographic + intent signals. You want companies actively researching your category — not just companies that match a firmographic filter.


2. Layer BANT into your qualification early.

Budget, Authority, Need, Timeline. Most SDRs only check Authority (is this person a VP?). But a VP with no budget and no timeline is a dead lead. Score all four before passing to sales.


3. Sequence emails around pain, not product.

Your first 3 touches should deliver value — a benchmark, a case study, a relevant insight. The pitch comes in touch 4-5. Most SMBs pitch in email #1 and wonder why reply rates are under 2%.


4. Use AI to personalize at scale.

You can now research 500 accounts, write custom first lines, and build tailored sequences in hours, not weeks. The SMBs that adopt this first will dominate their category.
