The 3-Question Check
Before you touch a single onboarding flow, answer these three questions about your product:
1. "What can a new user accomplish in their first session?"
Not "what can they learn" — what can they accomplish. There's a difference. Learning is passive. Accomplishment is proof.
If the answer is "they can set up their profile" — that's not a First Success Moment. That's housekeeping.
If the answer is "they can send their first automated report" or "they can see their first dashboard with real data" — now you're talking.
2. "What's the first task that proves value?"
This is the task that makes a user think: "Okay, this actually saves me time / makes me money / solves my problem."
Most teams confuse setup tasks with value tasks. Connecting an integration is setup. Seeing the first insight from that integration is value.
Your onboarding should sprint to the value task and treat everything before it as friction to minimize.
3. "What's the first visible result they can show someone else?"
This is the retention lock. When a user can show a colleague, a manager, or a client something your product created — they've invested social capital in your tool.
That's when switching costs become real. Not because of data lock-in. Because of ego lock-in.

Score each one:
🟢 Green — Users consistently reach this in their first session
🟡 Amber — Some users reach it, but it takes multiple sessions or support
🔴 Red — Most users never reach this without hand-holding
