The $40K-a-month marketing budget nobody can explain

I've sat in enough board meetings to know the pattern by heart.


A growth-stage company — $2M to $50M in revenue — is spending $40K to $120K a month on marketing. Campaigns are live. The team is busy. Spend is flowing.


But nobody can draw a straight line from that spend to a closed deal.


Here's the diagnostic I run before I take on any client, and it's the same one I'd run on your business right now:


1. Where did your last 10 customers actually come from?

Not "marketing" as a category — the actual channel, campaign, or touchpoint. If you can't answer this in under 30 seconds, you don't have a marketing system. You have marketing activity.


2. What's your marketing-sourced pipeline percentage?

I've walked into consulting firms at 0% and SaaS companies at 3% — meaning founders' personal networks were doing all the work while "marketing" ran in the background, unaccountable. Getting this number to 30-40% is usually a 12-month project, not a 12-week one.


3. Who owns the number when it's wrong?

Agencies point to "brand awareness." Consultants hand you a PowerPoint and leave. If there's no single person accountable for the pipeline number going up or down, that's not a strategy gap — it's a leadership gap.


The fix usually isn't more budget. It's someone with the authority to kill what's not working and double down on what is, before another quarter of guesswork burns another $120K.
