Most children can sing the alphabet before they can read a single word. That is not a failure. The song teaches letter names. Reading starts with letter sounds.

When a child sees m, they do not need “em.” They need /m/ — the sound at the start of moon. Then they can blend: /m/ /ă/ /t/ → mat.

A simple 10-minute routine

1. Pick three letters. Not twenty-six.

2. Show the letter. You say the sound. They copy.

3. Find one object in the room that starts with that sound.

4. Stop while it is still fun.

Short vowels first: a as in apple, e as in egg, i as in insect, o as in octopus, u as in umbrella. Teach c as /k/ in cat and g as /g/ in goat. Save the tricky sounds for later.
