Most small-business budgets fail for one boring reason

It's not that the owner is bad with money.


It's that they budget from hope.


They open a sheet in January, plug in the revenue they want, set expenses that assume a clean month, then ignore the file until tax time. By then the "budget" is fiction.


What actually works is uglier:


  • Last month's actuals go in first. Not goals.

  • Variable spend gets cut 10% vs last month until you have a cash buffer.

  • Every leftover dollar gets a job: tax, owner pay, or growth. If it doesn't have a job, it will disappear.

  • You open the ledger once a week for 20 minutes. Same day. No catch-up sessions.


If your income is lumpy, budget from the slowest month in the last 90 days. Optimism is how businesses run out of cash while the Instagram looks busy.
