One truck, four income streams: how we turned a single HVAC contract into a real delivery business

A year ago my dad had one truck and one job: hauling pallets of HVAC material for a single contractor here in Raleigh. Steady, but capped — one client, one route, one price.


The truck sits idle plenty of hours a week. So instead of buying a second truck, we asked what else that same truck + trailer could sell:


  • HVAC Pallet & Freight Delivery — the original bread and butter, now open to other HVAC/construction shops, not just one client. $50/pallet.

  • Junk & Debris Removal — same loading/hauling skillset, totally different customer (homeowners, renovators). $142–$345 depending on volume.

  • Local Moving & Delivery — studio/small moves, flat $350. Different again: this one's about being careful with people's stuff, not speed.

  • Last-Mile & B2B Delivery — recurring runs for local retailers who need store-to-store or warehouse-to-store drops. Starting at $75/run, this is the one with actual recurring revenue potential.


The lesson: if you own one vehicle and one skill (driving + loading), you don't have one business — you have four, and they fill each other's idle hours. HVAC deliveries during the day, junk removal on weekends, moving jobs when people are between leases, B2B runs on a standing schedule.
