I spent 8 months uploading into the void before anything clicked. A few things that actually moved the needle once I figured them out:

1. Your first 3 seconds are the whole video. Retention graphs don't lie — most viewers decide to stay or leave before your intro even finishes. Cut the "hey guys welcome back" fluff. Open with the payoff or the hook, always.

2. Thumbnails are a headline, not a screenshot. I used to grab a random frame from the video. Now I treat every thumbnail like a tiny ad — one clear subject, high contrast, 3-4 words max on text. Click-through rate roughly doubled once I started designing thumbnails before I even filmed.

3. Consistency beats production value early on. I over-invested in editing when I had 200 subs and it burned me out. The channels that actually broke out in my niche just shipped weekly, no matter what, for a full year before quality started to matter more than frequency.
