The retainer math most DTC brands get wrong when hiring an agency
Ran the numbers on this for a few founders lately, so sharing it here.
Most $1-10M DTC brands wait too long to bring in outside marketing help because they're comparing the wrong number: agency retainer vs. one junior in-house hire's salary.
That's the wrong comparison. A single in-house marketing hire gets you one person's skillset — usually either content OR paid media, rarely both, and almost never strategy on top. A retainer gets you a full pod: strategist, content producer, and media buyer, working off one shared calendar, for less than a mid-level salary + benefits + tools.
The break-even question isn't "can I afford a retainer" — it's "how many extra weeks of trial-and-error will it cost me to figure this out solo, and what's that worth in lost ad spend efficiency?"
We built Forge Social around this exact gap — embedded social strategy, content, and paid media for brands that have outgrown DIY marketing but aren't ready for a 5-person internal team. If that's you, worth a conversation.
