The 3 numbers to write down before you place a weekly store order

Most convenience stores don't have a demand problem. They have an ordering problem.

You already know what sold last week. The leak is this: the distributor's sheet, the sales rep's push, and whatever ran out last Tuesday all get mixed into one order. Winners stock out. Dead SKUs sit for 40 days.

Before you send this week's order, write three numbers on paper:

  1. Last 7 days units for your top 20 SKUs

  2. Days of cover you actually want (usually 7–10, not 21)

  3. Anything that hasn't moved in 14 days — cut it this week

That's the whole system. Run it every week so you stop ordering from memory.

If you supply stores: send a buy/cut list, not a catalog.
