We spent three weeks on our first kids' cartoon pilot and it tested badly. Here's what we learned fixing it, in case it helps anyone else making content for kids:

1. The hook has to land in 5 seconds, not 15. Kids (and honestly, everyone on YouTube) decide instantly. We used to build up to the joke. Now the joke — or something visually weird — happens before the title card even shows.

2. "Funny" needs a flaw, not a joke. Our original hero was just upbeat and nice. Nice isn't funny. We gave him a dumb, specific flaw (he ties himself in knots when excited) and suddenly every scene had a built-in gag and an emotional arc — his flaw becomes his talent by the end.

3. A genuinely soft villain beats a real one. Kids shows love a mean rival, but we made ours secretly lonely instead of evil. Test viewers liked him more than the hero in some scenes, which taught us that redemption arcs land harder than pure conflict for this age group.

4. Every scene needs a visual change every few seconds. Not more action — more variety. Camera angle, color palette shift, a sound gag. Retention dropped hard on any shot held longer than 4-5 seconds.
