The podcast-to-shorts pipeline that's actually working in 2026
Most podcast clips on TikTok die because they look like podcast clips.
The ones that blow up? They look like native short-form content that happens to have insane audio.
Here's the 3-part formula I've been using to turn hour-long episodes into 15-second clips that pull 100K+ views:
1. Find the "wait, what?" moment. Skip the intro. Skip the pleasantries. Find the 8-12 second window where someone says something that makes you pause mid-scroll. That's your clip.
2. Kill the podcast layout. Nobody wants to see two guys on Zoom. Overlay the audio on trending visual formats — split screens, gameplay, satisfying clips. The audio carries the value, the visual carries the retention.
3. Front-load the hook in text. First frame needs a text overlay that creates a question in the viewer's head. "He made $40K from one podcast episode" hits different than "Great conversation with @guest."
