Why most 'referral programs' never actually launch
I've built referral and affiliate setups for a bunch of small brands, and the pattern is always the same: the founder knows they should have customers referring friends, but the program never ships. Not because the idea is bad — because "build a referral program" is too vague to execute.
Here's the breakdown that actually gets it live:
Pick ONE reward mechanic first. Percentage discount, flat credit, or free product. Don't design three options — pick one, ship it, adjust later.
Write the ask before you build anything. If you can't write a 2-sentence DM/email asking someone to refer a friend, the offer isn't clear enough yet.
Track manually before you buy software. A spreadsheet with unique codes is enough for your first 20-50 referrals. Software is a scaling problem, not a launch problem.
Affiliates are a different system than referrals. Referrals = existing customers occasionally sharing. Affiliates = outside promoters who need recruitment scripts, a real commission structure, and ready-made swipe copy. Don't conflate the two.
None of this guarantees anyone will actually refer or promote you — that's on your offer and audience. But if the structure isn't there, nothing else matters. Structure first, participation second.
