Most marketing dashboards are full of noise. Impressions, reach, CTR — they feel good but don't pay rent.
After running campaigns across 50+ startups and SMBs, here are the only 3 metrics I look at when diagnosing whether a marketing engine is working:
1. Customer Acquisition Cost (CAC) by channel
Not blended CAC — by channel. The moment you blend, you lose the signal. Your TikTok ads might be printing money while your Google spend is bleeding you dry. Split them.
2. Payback period
How many months until a customer pays back what you spent to acquire them? If it's over 6 months and you're not VC-backed, you have a problem. Most SMBs need this under 90 days.
3. Revenue per lead source
Not just "how many leads did this generate" — how much revenue did those leads actually produce? A webinar that generates 200 leads worth $0 is worse than a cold email that generates 5 leads worth $50K.
