Your ROAS is lying to you (here's the math to fix it)
Most Shopify sellers track ROAS straight from Meta or TikTok Ads Manager. The problem: that number only accounts for ad spend vs. revenue. It ignores everything that happens after the sale.
Platform-reported ROAS:
Revenue / Ad Spend
True ROAS (the number that actually matters):
(Revenue - COGS - Fulfillment - Payment Processing Fees - Returns) / Ad Spend
Why this gap is bigger than most sellers think:
COGS: If your product costs 30% of the sale price, you've already lost a third of that "revenue" before ad spend is even considered.
Fulfillment & shipping: Pick, pack, and ship costs (plus any free-shipping subsidies) routinely eat 10-15% of order value on physical products.
Payment processing: Card fees run ~2.9% + $0.30 per transaction — small per order, but it compounds across volume.
Returns & refunds: E-commerce return rates average 20-30% depending on category. A refunded order still cost you ad spend and fulfillment, but platforms don't back that out of your ROAS.
A concrete example:
Ad spend: $1,000
Revenue: $4,000
Platform ROAS: 4.0x (looks great)
Now subtract:
COGS (30%): -$1,200
Fulfillment (12%): -$480
Processing fees (3%): -$120
Returns (15% of orders, full cost): -$600
True profit: $1,600 → True ROAS: 1.6x
Still profitable — but a very different decision than "4x, scale hard."
The takeaway: if you're making budget decisions off platform ROAS alone, you're optimizing for a number that doesn't reflect what's landing in your bank account. Pull your real margins before you scale ad spend, not after.
