Why I stopped charging Shopify build clients a flat rate (and started making more with fewer clients)

Ran a Shopify build agency for the last few years. Biggest mistake I made early on: quoting flat-rate builds ($2k-$5k one-time) and treating pricing like a garage sale.

Here's what actually changed the business:

1. Flat rate = you eat every scope change.

Every "quick add" the client asks for after kickoff comes straight out of your margin. Weekly retainer pricing flips this — scope changes just extend the retainer, they don't destroy your hourly rate.

2. The trial is the pitch, not the sales call.

Instead of a 45-minute discovery call trying to convince someone to sign a $3k contract, we now run a 1-day paid trial at a fraction of the weekly rate. They see real working output in 24 hours. Conversion from trial-to-paid is dramatically higher than from cold proposal-to-paid, because they're not buying a promise — they're renewing something they already saw work.

3. Churn isn't a support problem, it's a systems problem.

Most agencies lose clients because nobody notices engagement dropping until the cancellation email hits. We built a simple churn-detection routine (login frequency + response time + deliverable pace) that flags an account 1-2 weeks before they'd normally quit — gives you time to actually save it instead of reacting to it.

None of this requires more hours. It requires pricing psychology and a delivery system that doesn't rely on your memory.

Happy to answer questions on any of this in the comments — pricing scripts, trial structure, or the churn-detection setup.
