The 3-layer content workflow that let us 4x output without hiring

Most content agencies hit a wall around 20-30 articles per month. You're buried in briefs, outlines, drafts, and revisions — and the answer always seems to be "hire more writers."

But that's the expensive answer. Here's the one that actually worked for us:

Layer 1: Research & Brief (30 min per article)

Stop writing briefs from scratch. Pull the top 10 SERP results for your target keyword, extract their H2/H3 structure, identify content gaps, and build a brief template. This alone cuts brief time by 60%.

Layer 2: Draft with guardrails (not AI slop)

Give your writer the brief + a style guide + 3 reference articles. The brief does the strategic thinking so the writer can focus on writing. Whether they use AI assistance or not, the output stays on-brand because the brief is airtight.

Layer 3: SEO QA before publish

Run every draft through a checklist: keyword in H1 + first 100 words, internal links mapped, meta description written, schema markup noted. Takes 10 minutes and catches 90% of the SEO mistakes that kill rankings.

This workflow got us from 25 to 100+ articles/month with the same team of 3 writers.

I'm building a community of agency owners who run content operations at scale — we share workflows, SEO strategies, and monetization playbooks. If you're doing 10+ articles a month and want to do more without burning out, come hang.
