The 3-Pass Method That Replaced Our 4-Hour Weekly Competitor Review

We used to spend 4 hours every Monday reviewing competitor ads and landing pages. Screenshots everywhere. No clear takeaway. Leadership would ask "so what are they doing?" and we'd fumble through a messy slide deck.


Then we broke the review into three passes — and cut the whole process to under 90 minutes.


Pass 1: Read the offer, ignore the creative.

Most marketers start by analyzing the ad design. That's backwards. The offer tells you what the competitor believes will convert right now. Headlines, pricing, guarantees, CTAs — scan these first. The creative is just packaging.


Pass 2: Read the message framing.

Now look at how they're positioning. Are they leading with pain or aspiration? Are they attacking a specific competitor or category? Are they doubling down on a claim they ran last month? Message framing reveals strategic intent — not just what they're selling, but why they think it will work.


Pass 3: Read the proof.

Testimonials, case studies, data points, badges, partnerships. This is the layer most people skip entirely. But proof tells you what objections the competitor thinks their audience has. That's competitive gold.


After three passes, you have a scorecard — not a screenshot dump. Red/amber/green. Takes 15 minutes per competitor. Five competitors, 75 minutes. Add 15 minutes for the decision memo and you hand leadership a one-page brief they can act on in their next meeting.
