The 3-Pass Method That Turns Any AI Meeting Transcript Into a Clean Action List in 15 Minutes

Most operations managers I talk to have the same problem: they turned on AI meeting transcripts expecting clarity, and instead got 4,000 words of everything anyone said — with zero indication of what actually matters.


The transcript captures the brainstorming, the tangents, the "let me think about that," and the "we should probably" — right alongside the actual decisions and commitments. And somehow, you are supposed to extract the actions from that wall of text.


Here is the method I teach that solves it. I call it the Three-Pass Transcript Triage.

Pass 1: Flag (5 minutes)


Read the transcript once. You are not reading for comprehension. You are scanning for three specific signals:


  • Decisions — moments where direction was chosen. "Let's go with option B." "I'll approve the budget." "The plan is to launch Thursday."

  • Commitments — moments where someone took ownership. "I'll handle that." "Let me send the draft." "I can follow up with the vendor."

  • Deadlines — any mention of time. "By Friday." "Before the board meeting." "End of sprint."


Everything else — opinions, context, brainstorming — gets ignored. If it is not a decision, commitment, or deadline, it does not get flagged.


Pass 2: Sort (5 minutes)


Take your flagged items and run them through a simple priority system:


  • 🔴 Red — Blocks other work. Must be resolved in 24 hours.

  • 🟡 Amber — Important, has a deadline this cycle, but not blocking.

  • 🟢 Green — Worth tracking, can be scheduled later.


The rule: if you cannot decide the color in 10 seconds, mark it amber and keep moving.


Pass 3: Assign (5 minutes)


For each flagged, sorted item, write three things:


  1. One owner — a person's name, not a team

  2. One action — a verb + object ("Send revised contract to legal")

  3. One deadline — a date, not "soon" or "ASAP"


Group the final list by owner, not by topic. Each person should be able to scan their section in 10 seconds and know exactly what they owe.

The Result


A clean, owner-based action list — delivered within 30 minutes of the meeting ending. No replaying the call. No "just circling back" emails. No one asking "what did we decide?"


Total time: 15 minutes.
