The 4 places automation actually pays off in a solo agency (and the ones that don't)

Ran an agency solo for a while before I started automating anything, and I made the classic mistake first: I automated the stuff that was fun to automate, not the stuff that was actually costing me time.


Here's what I've learned actually moves the needle for a one-person agency:


  1. Intake and onboarding — every new client asks the same 10 questions. A simple AI-assisted intake flow that pre-fills your kickoff doc saves ~1-2 hours per client, every time.


  1. Content production — one client call transcript can become a week of social posts, a newsletter draft, and talking points for your next call. This is the highest-leverage automation because it compounds with every client you add.


  1. Status updates — clients don't need more meetings, they need to feel informed. Turning project milestones into automatic, personalized updates kills 90% of "just checking in" emails.


  1. Reporting — the monthly report is usually the most dreaded task on your list and the easiest to automate away. Raw data in, branded report out.


What I wouldn't automate: actual client strategy calls, creative direction, anything where the client is paying specifically for your judgment. Automating those cheapens the offer instead of strengthening it.


If you're running an agency solo and drowning in the operational side rather than the creative/strategic side, that's the sign automation will actually pay off for you — not before.
