The 7-step fulfillment SOP we use to deliver AI Avatar UGC without missing deadlines
If you're running (or starting) an AI Avatar UGC agency, the #1 reason clients churn isn't quality — it's missed deadlines and unclear communication. Here's the SOP we run internally:
1. Intake — client fills a structured brief (product, angle, tone, avatar preference, deadline). No brief, no start date.
2. Script draft — write the UGC script first, avatar generation second. Scripts are 10x cheaper to revise than rendered video.
3. Client script approval — one round of edits built into the price. This is where most scope creep happens if you don't cap revisions upfront.
4. Avatar generation — batch-render once the script is locked. Batching avoids re-render costs from mid-process changes.
5. Internal QC pass — check lip sync, pacing, and brand compliance before the client ever sees a draft. Never send raw output.
6. Delivery — hand off with a short caption/hook suggestion for each platform (TikTok vs Reels vs YouTube Shorts hooks are NOT interchangeable).
7. Reporting & upsell — send a 1-line performance recap after 48-72 hours and offer the next batch. This is where retainers get renewed, not at invoice time.
The pattern behind all 7 steps: lock decisions in writing before the expensive step (rendering), so revisions cost you time, not money.
