We redesigned a founder's SaaS in 48 hours. Signups went from 2% to 7.4%.
This happened last quarter when I was still working full-time. A founder reached out with a problem: his product was solid technically, but his trial-to-signup rate was stuck at 2.1%. He'd already tried changing pricing twice and running more ads. Nothing moved.
I looked at his app for 10 minutes and saw the problem immediately. It wasn't the product. It was the experience around the product.

Hour 0–6: Audit & teardown
We screen-recorded 5 real users going through his signup → onboarding → first action flow. Every single one hesitated at the same 3 spots:
The signup page had 7 form fields
The dashboard after signup had no clear next step
The core feature was buried 2 clicks deep behind a settings menu
These aren't opinion problems. These are measurable friction points.
Hour 6–24: Redesign the critical path
We didn't redesign the whole app. We redesigned exactly 3 screens:
Signup — stripped it to email + password only. Everything else gets collected contextually later. (This alone typically lifts completion 10-20%.)
Empty state dashboard — replaced the blank dashboard with a single-action onboarding card: "Create your first [thing] in 60 seconds" with one button. No sidebar distractions.
Core feature page — moved it from Settings → Tools → [Feature] to the literal first thing you see after onboarding. One click from dashboard.
Hour 24–40: Build & ship
I built all 3 screens using his existing design system (he had one — most founders don't). Components were already there, they were just arranged wrong. This is why design systems matter — we moved fast because the building blocks existed.
Hour 40–48: QA, responsive check, deploy
Tested on mobile (47% of his traffic was mobile — the old signup was nearly unusable on phones). Fixed 3 responsive issues. Shipped.
Results after 30 days:
Signup completion: 2.1% → 7.4%
Time to first action: 4 minutes → 45 seconds
Support tickets about "how do I start": dropped to near zero
The total cost of those changes was about 48 hours of focused work. No new features. No new code logic. Just removing friction and putting the right things in front of people at the right time.
