How I Turn Raw Leather Into a Business — The Diamondawl Method

I've been doing leather craft for years. It took me a long time to figure out that the skill and the business are two completely different things — and most people only ever master one.


Here's what I've learned that actually moves the needle:

1. Full-grain leather isn't just a quality choice — it's a positioning decision


The moment you commit to working with full-grain leather, you leave 90% of the market behind. Not because they can't afford it — because they don't know what it means yet. Your job is to teach them. A 60-second video showing the natural grain, the pull-up effect, the patina after 6 months — that content converts.


2. The most profitable leather product isn't the most complex one


It's the bifold wallet. Always has been. Low material cost, fast to make once you've templated it, endlessly customisable, and everyone has a reason to buy one (or gift one). If you're trying to build revenue fast, start there.


3. Hand-stitching is your differentiator — not your bottleneck


Most beginners treat saddle stitching as a chore. Professionals treat it as the signature. Two-needle, consistent tension, waxed thread, the right spacing for the leather weight — this is what separates a £40 market stall wallet from a £250 heirloom piece. The price difference is in the stitch.


4. Pricing leather craft correctly requires understanding cost of time, not just materials


The formula most people use: materials + markup = price.


The formula that works: (materials + overhead + your hourly rate × hours) × 1.5 = wholesale. Double wholesale = retail. Most people are selling at cost without knowing it.


5. The income stream most leather crafters ignore: digital products


Your patterns and templates are worth money to other crafters. A well-documented bifold wallet pattern with instructions can sell for £15–£30 indefinitely with zero fulfilment cost. If you've already templated 20 products, you have a digital product business sitting on your bench.
