Why Most SaaS Trials Die Before the Second Screen

Here's something nobody talks about enough: the majority of SaaS trial users never make it past their first session.


Not because the product is bad. Because onboarding asks them to do too much, shows them too little, and buries the one thing that would make them stay.


I've been studying this pattern across dozens of solo SaaS products, and it almost always comes down to the same four mistakes:


1. The promise is too broad.

Your landing page says "manage everything" or "all-in-one solution." The user signs up expecting clarity and gets a Swiss Army knife with every blade open.


2. The first screen is a blank dashboard.

Nothing is set up. Nothing is pre-filled. The user stares at empty graphs and an "Add your first ___" button. They came for a result, not a setup wizard.


3. Setup comes too late.

You ask for integrations, preferences, and team invites before the user has seen a single win. They're investing effort before they've received any value.


4. The first success is buried.

The one thing that would make the user say "oh, this actually works" is hidden three clicks deep, behind two settings panels and an onboarding video.


The fix isn't more onboarding steps. It's fewer.


I call it the Short First Win — get the user to one visible result before they have time to doubt, get distracted, or close the tab.


That means:

  • Narrow the promise before they sign up so the right users arrive expecting the right thing

  • Show them one clear path on the first screen, not five

  • Get them to a real result in under five minutes
