The 3 Follow-Up Mistakes That Kill HVAC Estimate Conversions

Most HVAC sales coordinators lose winnable deals not because of pricing — but because of how they follow up after sending the estimate.


Here are the three mistakes I see over and over:


1. Sending the same "just checking in" message to every lead

A homeowner who got a $12,000 system quote two days ago needs a completely different follow-up than someone who went silent three weeks ago after a $3,500 repair estimate. Same template? Same result: silence.


2. Not knowing when to stop

Some leads are done. They went with another company, they decided to wait, or they simply don't want to hear from you anymore. Without a system for deciding when to send vs. when to stop, you end up annoying the dead leads and under-following the live ones.


3. Starting every follow-up from a blank screen

This is the time killer. You open the thread, re-read the history, try to think of something new to say, draft it, second-guess it, edit it, and finally send something that took 8 minutes for one lead. Multiply by 30 open threads and your day is gone.


The fix isn't writing better — it's sorting first. Know what stage each lead is in, then pick the right template for that stage. Swap in the estimate details. Send.
