Why 90% of cold outreach dies in the first line (and how to fix it)
I've been building AI-driven cold outreach for agencies and SaaS founders, and the same mistake shows up in almost every sequence I audit: the first line is about the sender, not the recipient.
Here's the pattern that actually gets replies:
1. Lead with a specific observation, not a compliment.
"Saw you just launched X" beats "Love what you're doing." Specificity signals a human (or a very good AI) actually looked.
2. One CTA, and it's not "hop on a call."
Ask a yes/no question tied to the pain you're solving. "Worth a quick look?" converts better than "Do you have 15 minutes this week?"
3. Follow-ups do the heavy lifting, not the first email.
Most pipelines I've seen get 60-70% of their replies from follow-up #2 or #3, not the opener. If you're not following up at least 3x, you're leaving most of the pipeline on the table.
4. Volume without personalization is just spam with extra steps.
The agencies winning right now aren't sending more — they're sending fewer, sharper messages per lead, with enough context that it doesn't read like a template.
We built Outreach AI around exactly this — AI that writes and sends personalized sequences at scale but keeps every message tied to something real about the lead. If you're doing manual prospecting right now and drowning in it, happy to answer questions in the comments.
