Why we stopped charging retainers for outbound (and started charging per held meeting)
Most cold email agencies get paid whether meetings happen or not. That's backwards.
We run outbound acquisition for boutique recruiting/executive search firms and 3PL/freight logistics providers — two verticals where a single new mandate or shipper relationship is worth far more than a monthly agency fee. So we rebuilt our pricing around the only thing that actually matters to the client: a qualified prospect showing up to a real sales call.
Here's the model, called out plainly because most agencies bury it in a call:
$0 monthly retainer
$500 one-time Infrastructure Activation Fee (covers setup + hard infrastructure/tech costs — paid once, before we build anything)
$250 per verified qualified held meeting — billed only after a meeting clears the SLA
A "billable meeting" isn't just a calendar event. It has to (1) match the agreed ICP, title, geography, and company criteria, (2) actually be attended, (3) run at least 10 minutes, and (4) not be a duplicate or previously-billed reschedule. No-shows and out-of-ICP bookings are $0. If nobody qualified sits down with you in a given week, you owe nothing beyond the activation fee.
Why per-meeting instead of per-lead or per-appointment-set? Because "appointment set" is a vanity metric agencies love to hide behind — it counts even if the prospect ghosts. Held and verified is the only number that lines up with what a sales team actually needs.
The tradeoff: we can't do this at scale for a huge roster. We're intentionally capping this stage at two recruiting firms and two logistics providers so targeting, copy, inbox management, and qualification stay founder-managed instead of handed off to a junior SDR pod.
If you're a US recruiting/executive search firm or 3PL/freight provider doing $1M+ with a sales team that can actually take calls — happy to talk shop even if the timing isn't right for a beta slot.
