The 3-question framework I use to outline any sermon in 20 minutes
I've spent the last stretch building AI tools for pastors, and one pattern shows up in almost every prep session: the blank page isn't a knowledge problem, it's a structure problem. Most pastors know the passage cold — the exhaustion comes from not knowing where to start structuring it into something preachable.
Here's a simple framework that collapses most of that friction to about 20 minutes:
What does this text SAY? (Observation)
Write down the plain, literal claim of the passage in one sentence. No theology yet — just what's happening/being said.
What does this text MEAN? (Interpretation)
Now connect it to the larger redemptive story — what does this reveal about God, sin, grace, or the gospel? This is where your theological voice shows up.
What does this text CHANGE? (Application)
One sentence: if the congregation believed this today, what would look different in how they live Monday–Saturday?
Those three sentences become your three points. From there, illustrations and cross-references slot in naturally because you already know the skeleton.
This is literally the backbone of what we're building into Shepherd Framework — an AI assistant that runs YOUR notes through a version of this framework (trained on your theology, not a generic template) so you get a structured draft, not a blank page.
Curious how others here structure their outlining process — do you start from the text, the application, or the illustration first?
