Here's a simple framework that collapses most of that friction to about 20 minutes:

1. What does this text SAY? (Observation)

Write down the plain, literal claim of the passage in one sentence. No theology yet — just what's happening/being said.

1. What does this text MEAN? (Interpretation)

Now connect it to the larger redemptive story — what does this reveal about God, sin, grace, or the gospel? This is where your theological voice shows up.

1. What does this text CHANGE? (Application)

One sentence: if the congregation believed this today, what would look different in how they live Monday–Saturday?

Those three sentences become your three points. From there, illustrations and cross-references slot in naturally because you already know the skeleton.
