Your "active" users aren't active — they're just lost

I've seen this pattern kill dozens of early-stage SaaS products:

Founder launches. Users sign up. Dashboard shows logins, clicks, page views. Founder thinks "engagement is great."

Then week 2 hits. Half the users are gone. No complaints. No cancellation reasons. Just... silence.

Here's what actually happened: those users were never "active." They were searching. Clicking around trying to find the thing your product promised them. They never found it. So they left.

I call this the Onboarding Mirage — the false sense of security you get from vanity engagement metrics while your users never reach their first meaningful outcome.

Think about it like this: you get seated at a restaurant. The waiter brings water, utensils, a menu. Lots of activity. But nobody ever takes your food order. You leave hungry.

Most founders try to fix this with more welcome emails, longer product tours, or additional features. None of that works because the core problem isn't information — it's that the path from sign-up to first value is broken.

The fix is measuring Time-to-First-Value (TTFV) instead of time-in-app. What's the ONE thing your product needs to do for a new user in their first session? How many steps does it take? If the answer is more than 3, you have a problem.

I built the D.O.R.E.S. framework specifically for solo SaaS founders dealing with this. If your users look happy but keep disappearing, your onboarding has a mirage problem.
