What actually works: build the system around your existing workflow — your phase structure (SD/DD/CD/CA), your fee types (fixed, hourly, %-of-construction-cost), and your staffing reality (people split across 4-6 projects at once). That's the only way adoption sticks with a team that already hates admin work.
