The 3 wholesale coffee sourcing mistakes that quietly kill cafe margins

Ran the numbers on a few independent cafes this year and the same three mistakes keep showing up:


1. Buying "just in case" bulk to hit a discount tier.

A 50lb bag at a lower per-lb price sounds efficient until half of it stales out before you rotate to it. Stale beans = bitter shots = customer churn. Smaller, more frequent orders almost always beat big infrequent ones once you account for waste.


2. Single-sourcing from one roaster with no fallback.

If your one supplier has a bad harvest, a shipping delay, or just discontinues a bean you built a menu item around, you're stuck re-engineering your bar on short notice. Even if you love a roaster, know your backup.


3. Treating bean cost as the only input to margin.

Shrink (spillage, dial-in waste, comped drinks) and inconsistent roast dates matter more than the per-lb price most of the time. A slightly pricier bean that's always fresh and consistent will beat a cheaper one that forces your baristas to re-dial every batch.


The fix that's worked best for the shops I've talked to: move to a recurring cadence (monthly works well) sized to actual pour volume, not warehouse discounts, and treat freshness/consistency as a real cost line — not an afterthought.
