Most orgs don't have a communication problem. They have a structure problem.
I've spent years watching leadership teams try to fix dysfunction with more meetings, more Slack channels, more all-hands. It rarely works — because the underlying issue isn't information flow, it's that the organization's structure doesn't match the complexity of what it's trying to manage.
This is Ashby's Law of Requisite Variety, and it's the single most underused idea in organizational design: a system can only regulate complexity that matches its own internal complexity. If your org chart is simpler than the problems you're facing, you will always be reactive, always be surprised, always be firefighting.
Stafford Beer built two things off this idea that I think about constantly:
The Viable System Model (VSM) — a diagnostic lens for figuring out why an organization can't adapt. Usually it's missing one of five core functions: operations, coordination, control, intelligence (sensing the environment), or identity/policy. Most "communication problems" are actually a missing Intelligence function — nobody's job is to watch the environment and feed that back into decisions.
Team Syntegrity — a non-hierarchical protocol for large-group decision-making, built specifically to avoid the flattening effect that normal meetings have on complex problems (where the loudest voice wins instead of the best-modeled one).
If you're a consultant or internal org developer: next time a client says "we need better communication," ask instead — where is the complexity in your environment not being matched anywhere in your structure? That reframe alone changes the whole engagement.
